Executive Execution Diagnosis
You have capable people and plenty of activity but execution isn’t compounding. Priorities drift. Decisions get revisited. Cross-team friction slows delivery. Teams stay busy, but outcomes don’t land cleanly.
This is a tightly scoped, standalone diagnosis designed to give Senior Leaders and Execution Teams:
-
A clear view of the few failure points creating most execution drag
-
The critical decisions and trade-offs to stabilise priorities
-
A practical way forward your team can implement, with optional support if useful

Why a diagnosis is needed
In complex organisations, execution breakdown is rarely a motivation problem. It’s a system problem.
How it shows up:
-
“Top priorities” change faster than teams can absorb
-
Decisions soften or recycle, so plans can’t stabilise
-
Dependencies and handoffs create hidden delay
-
Reporting exists, but learning loops don’t
-
Leadership alignment is partial and unstable under pressure
Common root causes:
-
No shared prioritisation logic across leaders (everything is urgent)
-
Unclear decision rights or decisions not locked in writing
-
Cadence mis-specified: lots of meetings, weak corrective action
-
Dependencies discovered late instead of actively managed
-
Incentives/KPIs pull teams in different directions
This diagnosis is designed to create clarity fast.
Who the diagnosis is for
This is for:
-
CEO/MD and senior leaders in a £10M–50M firm (or similar complexity)
-
Leadership teams responsible for cross-functional execution
-
Execution owners (COO, Operations Director, Delivery Lead) with cover to make trade-offs
-
If you don’t have unilateral authority, that's fine - we’ll help you surface decisions that need escalation and stabilise what’s in your control
Good fit if:
-
You can stop/pause work once the trade-offs are clear
-
You want a practical diagnosis and an action plan your team can implement
-
You value speed-to-clarity over long programmes
Not a fit if:
-
You want generic coaching without changing decisions or priorities
-
There is no appetite to stop initiatives
-
You want a full operating model overhaul for a small fixed fee
How it works
Step 1: Pre-work (questionnaire + synthesis)
You complete a short questionnaire before the session. Optionally, up to 3 additional stakeholders complete a shorter version (e.g., COO/ops lead, delivery lead, functional lead).
We synthesise responses to surface patterns and likely root causes. AI may help accelerate synthesis, but the diagnosis and recommendations are led by us.
Scope cap: leader + up to 3 stakeholders.
Step 2: 90-minute Executive Diagnosis (working session)
This is a working session, not a sales call.
We:
-
Validate the highest-leverage issues surfaced in pre-work
-
Identify where drift enters the system (priorities, decisions, cadence, dependencies)
-
Agree the smallest set of changes that would materially improve execution
-
Define what “better” looks like over the next 4–6 weeks
Step 3: Written Diagnosis Summary (within 48 hours)
You receive a concise written output (typically 2 pages) that includes:
-
The 3–5 execution failure points most responsible for drag
-
A decision log: what must be decided, by whom, by when
-
A stop/park list (if initiative overload is part of the issue)
-
A leadership-level action plan your team can implement
-
Recommended cadence changes (weekly/monthly) to prevent drift recurring
Optional: Support (only if you want it)
Some clients implement the recommendations internally. If you want help embedding the changes, we can support that as a separate engagement - but the diagnosis is designed to stand on its own.
Why it works
-
Fixes the execution system, not individual effort
-
Reduces thrash by stabilising priorities and decisions
-
Surfaces drift early through cadence and review, before it becomes failure
-
Creates shared language and mechanisms across leaders (less interpretation, fewer reversals)
-
Builds a repeatable operating rhythm rather than a one-off push
Why ExcellGrowth
-
We’ve worked directly with senior leaders to diagnose execution breakdowns, stabilise priorities, and install operating cadence that holds under pressure.
-
We’ve diagnosed execution friction in teams ranging from 30+ people to solo founders, and designed weekly rhythm frameworks that turned decision drift into sustained momentum.
-
In one large transformation programme, we identified and coached teams through £1M+ in efficiency improvements in the first phase — not through heroics, but by fixing weekly rhythm and decision-making.

FAQs
Is this a sales call?
No. It’s a standalone, paid working session designed to produce a clear diagnosis and a practical path forward.
Do you use AI in the diagnosis?
Yes - sometimes, to speed up synthesis of questionnaire themes and patterns. The diagnosis and recommendations are led by us. We have opted out of AI training where supported, and we use confidentiality-first practices (minimising identifiers and sharing only what’s necessary). If you prefer, you can opt out of AI use and we will complete the analysis manually.
Will we be able to implement the recommendations ourselves?
Yes. The high level output is designed for internal implementation. If you want separate support embedding the changes, that’s optional.
How many stakeholders are included?
Leader + up to 3 stakeholders. Wider input is possible, but would be a separate piece of work.
What do we get after the session?
A concise Diagnosis Summary within 48 hours: failure points, decision log, stop/park list (if relevant), action plan, and cadence recommendations.
What if it’s not a fit?
If it’s not a fit, we’ll tell you directly and suggest a better next step.
